# Guiding your organisation through agentic transformation

> Agentic transformation means handing part of the daily work (preparing, drafting, sorting, checking) to AI agents, under the control of the teams who stay accountable for it. Flow Design supports it by combining collective intelligence, training and usage rules, drawing on an agent system we run in production ourselves.

## When to call us

- AI came in through individual use and leadership wants a shared framework.
- You have spotted processes where agents could work, and do not know where to start.
- Teams are worried about their jobs and need to be involved, not just informed.
- Licences have been bought and real use remains marginal.
- Your executive committee has to decide on an AI roadmap and carry it.
- You want a partner who works with agents every day, not only in demos.

## What is an “agentic driven” organisation?

It is an organisation where AI agents do part of the preparation and production work, and where every team knows what it hands over to them, how it checks the result and who decides. It is not primarily a question of tools. It is a question of roles, rules and shared working habits.

## Where do you start an agentic transformation?

With the real work. We bring the teams concerned together in workshops to list their tasks and sort those that can be delegated from those that must stay human. The executive committee then chooses the first projects. You start small, on deliverables everyone knows, so that results show quickly and people see the point.

## How does Flow Design’s support work?

In four stages, adjusted to your organisation. A scoping seminar with leadership and teams. Training on real deliverables, with workflows as the output. A usage charter written with the teams. An adoption roadmap at 30, 60 and 90 days, followed through with regular check-ins and a review.

- Scoping: a collective intelligence workshop on tasks, risks and priorities
- Training: “Adopting Claude day to day” or a version adapted to your jobs
- Usage charter: what is acceptable, needs safeguards or is not allowed
- A 30, 60 and 90 day roadmap with named owners
- Check-ins and a review seminar

## Why use a collective intelligence firm for an AI transformation?

Because the hard part is not primarily technical. A transformation holds when teams have shaped the choices: which tasks to hand over, which rules to set, what to refuse. For more than ten years our job has been to bring groups to a decision they recognise as their own, then help it last.

## Does Flow Design use AI agents itself?

Yes, every day. flowAI, our platform, is an agent system connected to Claude that prepares our seminars, builds teams, captures outputs and drafts reports. We have been designing and improving it since 2025. What we pass on comes from that daily use, including what works and what does not.

## What is left for people in an agentic organisation?

What matters most: setting the intent, judging, deciding, owning the outcome. An agent prepares and proposes; a person reviews and approves. We write this split down with your teams, task by task, and put it in the charter. It is our own rule too: AI smooths the work, it does not work in place of people.

## Client story (anonymised)

[A management charter written cohort by cohort](https://www.getflowdesign.com/en/cas-clients/charte-manageriale-en-cohortes) : A public body with a regional network wants decisions to be made closer to the front line. Its senior managers, then several hundred line managers in successive cohorts, worked on the question one link of the chain at a time. The charter of operating principles was written live, each cohort picking up where the last one stopped.

## Frequently asked questions

### How long does the support last?

The roadmap covers the three months after the training, and support can continue beyond that. The actual length depends on the number of teams and projects. We set it with you during scoping.

### How much does it cost?

It is built to measure: number of teams, training sessions, seminars and check-ins. We send a quote after a first conversation. The training part can be funded by your OPCO through a Qualiopi-certified partner organisation; we confirm this in the quote.

### Do you build agents for us?

Our role is to help your teams design and adopt their own uses until they are autonomous. When technical development is needed, we work with a specialist partner firm and remain responsible for adoption by the teams.

### Which AI tools do you use?

Mainly Claude, Anthropic’s model, which we use every day. The principles we teach (delegate, describe, discern, be diligent) apply to other tools as well.

### How do you handle confidentiality and GDPR?

The usage charter sets what can go to the AI, what gets anonymised and what stays out of the tools, and the training has a module on it. We work with your IT department and your data protection officer so that the rules are your organisation’s own.

### Can we start with the executive committee alone?

Yes. A transformation often starts with an executive seminar on AI: understanding what agents do, picking the first projects, setting the rules. We design and facilitate it like our other seminars.
